Eisenhower Matrix

Quadrant I · Important + Urgent

Action: Do it now

  • Fix online payment bug (users cannot pay)
  • Urgent client requirement change (launch tomorrow)
  • Tomorrow's project review deck is not finished
  • Server alert: CPU usage is at 90%
  • Boss needs quarterly data this afternoon, but it is not ready yet

Typical signs: Crisis / Urgency / Deadlines

Current state: 5 items, too many. We need to reduce this.

Quadrant II · Important + Not Urgent

Action: Plan it

  • Draft the Q4 product roadmap
  • Map out the user growth system
  • Prepare the team tech-sharing session
  • Read a book on product design
  • Build a fitness plan (3 times per week)
  • Hold 1-on-1 check-ins with team members

Typical signs: Growth / Planning / Prevention

Current state: 6 items. This is the most important quadrant and deserves more time.

Quadrant III · Not Important + Urgent

Action: Delegate it

  • Delegate to: intern to compile the competitor feature list
  • Delegate to: admin to book a restaurant for the team dinner
  • Delegate to: data analyst to prepare last week's weekly report
  • Delegate to: HR to arrange new employee onboarding

Typical signs: Interruptions / Meetings / Repetitive tasks

Current state: 4 items. Delegate as much as possible so they do not take up your time.

Quadrant IV · Not Important + Not Urgent

Action: Eliminate it

  • Scrolled social media for 30 minutes
  • Replied to a flood of "got it" messages in the group chat
  • Read an unrelated industry gossip article
  • Researched a tool that is not needed right now
  • Organized desktop icons even though it was unnecessary

Typical signs: Trivia / Phone scrolling / Avoidance behavior

Current state: 5 items. Cut these decisively before they steal your time.

Quadrant Analysis Notes

Quadrant I (Important+Urgent) Current State Reflection:

  • Currently 5 items in Quadrant I, indicating insufficient investment in Quadrant II on a regular basis — many things have become urgent by being pushed to the limit
  • Goal: Keep Quadrant I items within 2-3

Quadrant II (Important+Not Urgent) Action Plan:

  • This is the "personal growth" quadrant — the more you invest here, the fewer Quadrant I items you'll have
  • This week's plan: Invest at least 1 hour per day in Quadrant II

Quadrant III (Not Important+Urgent) Delegation Strategy:

  • Delegate whenever possible to save time for Quadrants I and II
  • Follow up on results after delegating; don't completely drop the ball

Quadrant IV (Not Important+Not Urgent) Declutter:

  • Limit daily phone scrolling to within 30 minutes
  • Use pomodoros to remind yourself and avoid mindless scrolling

This Week's Time Allocation Goals
